Context


CargoMART was originally a free platform that allowed freight forwarders to book airline cargo capacity. The challenge was to introduce a paid subscription model without disrupting existing workflows or pushing users to competitors.


What I Did


I led the product strategy and execution, working with three engineers and no dedicated designer. I decided which features should remain free and identified paid features through alignment with sales and leadership.


I partnered with the CargoWALLET payment team to design and deliver the end-to-end upgrade flow. In parallel, I designed key UI flows and coordinated delivery to launch the subscription within a three-month timeline.


Results & Impact


The subscription model launched in Q1 2025 and introduced CargoMART’s first recurring revenue stream. Core booking features remained free, preserving adoption while monetizing advanced insights and convenience features.


Today, CargoMART subscriptions are part of CargoAi’s main profit stream and continue to support the company’s growth.
